What is accounts payable automation?
Accounts payable (AP) automation uses software to run the steps between receiving a supplier invoice and paying it: capturing the data, coding it, matching it to the purchase order and receipt, routing it for approval, paying it and reconciling the payment. Rules and AI handle the routine invoices, and people review exceptions and approve payments.
- AP automation covers seven stages: capture and coding, matching, approval routing, payment, reconciliation, record keeping and supplier self-service. Most of the saving is in the first three.
- Cost per invoice is total AP cost (labor, systems, outsourcing, overhead) divided by invoices processed. APQC benchmark data reported in 2018 put the median at $5.83, the top quartile at $2.07 or less and the bottom quartile at $10 or more. It is old, so measure your own.
- Bill lists AP plans at $49, $65 and $89 per user per month, with ACH payments at $0.59, checks at $1.99, virtual cards free and card payments at 2.9%. Prices as read on October 28, 2026.
- Fraud is the reason to design controls first. The FBI’s 2024 Internet Crime Report lists $2,770,151,146 in business email compromise losses, a scam that targets businesses paying suppliers.
- AI agents help with coding suggestions, exception triage, duplicate detection and supplier questions. A person should still approve payments and changes to supplier bank details.
- CommercePundit builds AP workflows on top of accounting systems and ERPs, with approvals and an audit trail.
What is accounts payable automation?
Accounts payable is the money your business owes suppliers. Manual AP means invoices arrive by email and paper, someone types them in, chases approvals and schedules payments. AP automation, in AvidXchange’s words, “digitizes the traditionally paper-based accounts payable process” (AvidXchange). In practice it is a workflow: software reads the invoice, checks it against your records, sends it to the right approver and pays it on the right date.
It overlaps with two nearby topics. Invoice processing is the front half of AP (capture, matching, approval), which we cover in our guide to invoice processing automation. Payment reconciliation is the back half (matching payments to invoices and the bank), covered in payment reconciliation automation. AP automation is the whole chain.
What are the stages of the accounts payable process?
| Stage | Manual way | Automated way | Human check |
|---|---|---|---|
| 1. Capture and coding | Open the email, key in vendor, number, date, amount and account codes | OCR and AI read the invoice and suggest the vendor, line items and general ledger codes | Review low-confidence fields and new vendors |
| 2. Matching | Compare the invoice to the purchase order and goods receipt by eye | Two-way or three-way match by software; mismatches are flagged | Resolve price, quantity and missing-PO exceptions |
| 3. Invoice approval routing | Forward by email, wait, remind | Rules route by amount, department or vendor; approvers act from email or a phone | Approvers decide; escalate stuck items |
| 4. Payment | Cut a check or key a transfer | Schedule ACH, card or check runs by due date and discount terms | Review each payment run before release |
| 5. Reconciliation | Tick off the bank statement | Payments match to invoices and the ledger automatically | Review unmatched items |
| 6. Records and reporting | Filing cabinets and spreadsheets | Digital archive, audit trail and live aging reports | Spot-check controls |
| 7. Supplier self-service | Suppliers email to ask for status | A portal shows invoice and payment status | Handle disputes |
The stages come from AvidXchange’s description of what AP automation covers. The matching logic is the same one explained in our purchase order process guide.
How much does accounts payable automation cost?
Pricing falls into four models. Which one fits depends on how many people work in AP and how many invoices and payments you handle.
| Model | How it is priced | Example from a published price list |
|---|---|---|
| Per-user subscription | A monthly fee per AP user, often with tiers | Bill lists Essentials at $49, Team at $65 and Corporate at $89 per user per month |
| Per-transaction fees | A fee for each payment sent | Bill lists ACH at $0.59, check at $1.99, virtual card free and card payments at 2.9% |
| Volume or platform fee | A quote based on invoice volume and vendor count | Common with mid-market and enterprise AP suites; quotes only |
| ERP module or custom build | Part of an ERP license, or a one-time build plus support | Depends on your ERP and scope |
As an illustration using Bill’s listed prices (our arithmetic): three AP users on the Team plan cost $195 a month, and 200 ACH payments add $118, for about $313 a month before any other fees. Plan features differ, with AI line-item coding and automatic two-way accounting sync listed from the Team plan up, so read the plan table before you choose. Other vendors, including those profiled in a vendor roundup by ApprovalMax, are mostly quote-based.
How do you calculate accounts payable automation ROI?
- Measure cost per invoice today. Add AP labor, systems, outsourcing and overhead for a month and divide by the invoices processed. This is the definition APQC uses.
- Measure cycle time. Days from invoice receipt to payment, and the share paid late or after missing an early-payment discount.
- Count exceptions. The share of invoices with a missing PO, price variance or coding error.
- Estimate the new cost with the vendor’s pricing and your expected exception rate.
- Add the non-labor gains: discounts captured, late fees avoided, duplicate payments stopped.
Illustration with assumed numbers: if AP spends 120 hours a month on 1,000 invoices at a loaded $30 an hour, labor cost is $3,600, or $3.60 per invoice. If automation halves handling time (an assumption to test in a pilot, not a promise), labor falls to $1,800. Subtract about $313 a month of software from the earlier pricing example and the monthly saving is roughly $1,487 before discounts and avoided fees.
For a benchmark, CFO.com reported APQC data in 2018 from 1,485 organizations: a median cost of $5.83 per invoice processed, $2.07 or less for the top quartile and $10 or more for the bottom quartile. The article itself cautions against comparing cross-industry figures too quickly, and the data is old, so use it only as a sanity check on your own number.
What controls stop fraud and duplicate payments?
Automation moves money faster, so controls matter more. The FBI defines business email compromise as scams that target businesses working with suppliers and regularly sending wire transfers, carried out by compromising email accounts and other communication channels, and its 2024 report lists reported BEC losses of $2,770,151,146 (FBI Internet Crime Report 2024). A fake “we changed our bank details” email is the classic example.
- Verify bank-detail changes by calling a number you already have on file, never one in the email.
- Match before paying. Use two-way or three-way matching and stop invoices without a valid PO where your policy requires one.
- Block duplicates by checking vendor, invoice number, amount and date.
- Separate duties. The person who adds a vendor or approves an invoice should not release the payment.
- Set approval limits by amount and require two approvers above a threshold.
- Keep an audit trail of who changed or approved what, and when.
- Review each payment run before release, especially the first ones after launch.
How can an AI agent help with accounts payable?
| Job | What the agent does | What stays human |
|---|---|---|
| Coding suggestions | Proposes accounts, departments and projects from past invoices | Approving coding for new vendors and large amounts |
| Exception triage | Groups exceptions by cause (no PO, price variance, missing receipt) and routes each to the right owner | Deciding on disputed amounts |
| Duplicate and anomaly checks | Flags repeated invoice numbers, unusual amounts and odd timing | Investigating and blocking payment |
| Supplier questions | Answers “where is my payment?” from payment status | Disputes and exceptions |
| Payment timing | Suggests the run date that captures early-payment discounts without hurting cash | Releasing the payment run |
AI accounts payable tools work best as assistants to the AP team, not replacements for its controls. The agent should never approve a payment or change supplier bank details on its own. Our guides to AI agents in ERP and cash flow forecasting show how payment timing connects to cash planning.
What types of AP automation software are there?
The descriptions below come from vendor pages and a vendor roundup, which ranks its own product first, so verify each claim with the supplier.
| Type | Examples | Best for | Watch for |
|---|---|---|---|
| Accounting-linked AP | Bill, and add-ons for QuickBooks or Xero | Small and mid-sized businesses on a cloud accounting system | Features and sync depend on the plan |
| AP suites | Tipalti, Stampli, MineralTree | Growing finance teams; Tipalti is described as suited to multi-currency supplier payments and Stampli to AI invoice coding and routing | Quote-based pricing and setup time |
| Mid-market and enterprise platforms | AvidXchange, Coupa | Large vendor networks and procurement in one platform | Cost and implementation effort |
| Data capture tools | Nanonets and other trainable OCR tools | Invoices in many formats feeding another system | Needs a workflow around it |
| ERP modules | NetSuite, Odoo, Dynamics 365 | Companies that want AP inside the ERP | Configuration and customization |
| Custom agent workflow | Your ERP data, an automation tool and a language model | Unusual approval rules or legacy systems | Needs an owner, testing and controls |
If you run on QuickBooks, our QuickBooks alternatives guide covers when an ERP is the better home for AP. Our Odoo development, bookkeeping and accounting and AI integration services teams connect AP workflows to the systems you already use.
How do you roll out AP automation in 90 days?
| Period | Focus | Output |
|---|---|---|
| Days 1 to 15 | Measure cost per invoice, cycle time and exception rate; clean the vendor list; write the approval and payment policy | Baseline report and policy |
| Days 16 to 45 | Automate capture, coding and matching for your top suppliers; keep payments manual | Live intake with a review queue |
| Days 46 to 75 | Turn on approval routing and payment runs with limits; add duplicate and bank-change controls | Controlled payment runs |
| Days 76 to 90 | Extend to all suppliers; add supplier self-service and a weekly dashboard; compare with the baseline | ROI check and next steps |
What mistakes hurt AP automation projects?
- Automating a messy vendor list. Duplicate and outdated vendors create duplicate and misdirected payments.
- Skipping the baseline. Without a starting cost per invoice you cannot show the saving.
- No exception owner. Exceptions pile up and approvers bypass the system.
- Letting automation release payments unreviewed in the first weeks.
- Ignoring supplier onboarding. Suppliers who keep emailing paper invoices defeat the workflow.
Frequently Asked Questions
What is accounts payable automation?
Accounts payable automation uses software to capture supplier invoices, code them, match them to purchase orders and receipts, route them for approval, pay them and reconcile the payment. Rules and AI handle routine invoices, and people handle exceptions and approvals.
What is full cycle AP processing?
Full cycle accounts payable covers everything from receiving an invoice through approval, payment and reconciliation to record keeping. Automating the full cycle means each stage hands off to the next without retyping.
How much does AP automation cost?
It depends on the model. Bill publishes AP plans at $49, $65 and $89 per user per month plus per-payment fees such as $0.59 for ACH, while many AP suites and enterprise platforms are quote-based. Compare total cost per invoice, not only the subscription.
Can you automate accounts payable?
Yes, most of it. Invoice capture, coding suggestions, matching, approval routing, payment scheduling and reconciliation can all be automated. Payment approval, new vendor setup and exception decisions should stay with people.
How can AI help me in accounts payable?
AI can read invoices, suggest coding, flag duplicates and unusual amounts, sort exceptions by cause and answer supplier status questions. It should not approve payments or change supplier bank details without a person.
Is AI replacing accounts payable staff?
AI reduces typing and chasing, so the work shifts to exceptions, supplier relationships and controls. Teams usually process more invoices with the same people rather than removing the function.
What are the biggest challenges in accounts payable?
Invoices arriving in many formats, missing purchase orders, slow approvals, duplicate or fraudulent invoices, supplier queries and month-end deadlines. Automation helps with the first four when it is paired with clear policies.
How do I calculate AP cost per invoice?
Add monthly AP labor, systems, outsourcing and overhead, then divide by the number of invoices processed. Track it before and after automation so the saving is measured, not assumed.
What is three-way matching?
Three-way matching compares the supplier invoice with the purchase order and the goods receipt before payment. If price, quantity or items differ beyond a tolerance, the invoice goes to an exception queue.
How long does it take to implement AP automation?
A cloud accounting add-on can be running in weeks, while an ERP-based or custom workflow usually takes longer because of integrations, approvals and testing. A phased rollout over about 90 days is common.
Bottom Line
Accounts payable automation pays off when you automate capture, matching and approvals, keep payments under tight controls and measure cost per invoice before and after. Start with your top suppliers, keep a person on every payment release, and add AI for coding, exceptions and supplier questions once the basics are stable.
